The Houston SMB SEO checklist (no agency, no $1,500/month retainer required)

Most local SEO is 80% checklist and 20% strategy. The agencies charging $800-$2,200/month know this. They're getting paid to do work most Houston SMB owners can run in a Saturday. Here's the entire 14-item list — and the three scenarios where an agency is still worth it.

In the last 60 days I've been on the phone with 8 Houston SMB owners paying an SEO agency between $800 and $2,200/month. None of them know what specifically the agency is doing. All of them are afraid to cancel because "what if rankings drop?" All of them have the same fixable issues sitting on their site.

What follows is the actual work most Houston-metro local SEO needs. None of it is hard. Most of it is one-time. None of it requires a retainer.

// TL;DR — Houston SMB local SEO, DIY edition
  • 14 items total. Most are one-time. Total time investment: 1-2 Saturdays.
  • Foundation (3 items, 2-3 hours): Google Business Profile filled completely, 25+ Google reviews, NAP consistent across 8 directories.
  • Technical (4 items, 2-3 hours): Mobile speed under 3 seconds, unique titles + meta descriptions, sitemap.xml in Search Console, canonical URLs.
  • Content (3 items, 30 min/week): One page per service+city combo, one local blog post/month, structured data.
  • Off-site + monitoring (4 items, 1 hour/month): One Houston backlink per quarter, reply to every review in 24 hours, weekly Search Console check, 3-metric Monday spreadsheet.
  • Result: "Invisible on Google" → top-3 Houston local pack in 90 days for 90% of $250k-$3M SMBs.

Foundation: one-time, 2-3 hours total

1. Claim and fully fill out your Google Business Profile

The single highest-leverage SEO move available to any Houston SMB. Free. 45 minutes. Fill: primary category, all relevant secondary categories, services, hours (including holiday hours), 15+ photos (storefront, team, work-in-progress, finished work), 700-character description, Q&A pre-seeded with the questions you actually get. If you don't have this dialed, nothing else on this list matters.

2. Get to 25+ Google reviews

Local-pack rankings (the top 3 map results) jump meaningfully at 25 reviews and again at 50. Ask every existing customer this month using a personal text — not an email blast, not a QR code, not a wall sign. Don't buy reviews. Don't ask employees. Real reviews compound.

3. List your business with consistent NAP across 8 directories

Name, Address, Phone — identical to your Google Business Profile, character-for-character. The 8 that move the needle in Houston: Bing Places, Apple Maps, Yelp, BBB, Houston Chamber, Facebook Business Page, LinkedIn Company Page, Foursquare. NAP consistency is a confirmed ranking factor.

Technical: one-time, 2-3 hours total

4. Fix mobile page speed under 3 seconds

Run pagespeed.web.dev. If your mobile score is under 75, that's your bottleneck. Compress images, drop unused plugins, enable Cloudflare's free CDN. Site speed affects rankings and conversion. Full playbook: the 1-day Houston SMB speed fix.

5. Unique title + meta description on every page

6. Submit sitemap.xml to Google Search Console

Free. Takes 10 minutes. Search Console → Sitemaps → paste your sitemap URL → submit. Google needs the map to crawl your URLs efficiently. Without it, new pages can sit unindexed for weeks.

7. Set canonical URLs

If your site is reachable at both whiteboxforge.com/ and whiteboxforge.com/index.html, Google treats those as duplicate pages. The canonical tag declares which version is the "real" one. Every page needs one.

Content: ongoing, 30 minutes per week

8. One page per service + Houston city combination

"HVAC Repair Sugar Land" deserves its own page if you serve Sugar Land. Same for Katy, The Woodlands, Pearland, Cypress. Each page targets a specific high-intent query. 5-10 city/service pages = 5-10× the surface area for ranking.

Industry templates: HVAC, dental, restaurants, auto dealers.

9. Publish one local blog post per month

Topic: a question your customers actually ask. Length: 800-1,500 words. Put the city or neighborhood in the title and first paragraph. Even one post a month sustained over a year produces massive long-tail traffic. Examples that work: "How much does [service] cost in Sugar Land?", "Best [thing] in [neighborhood] for [use case]."

10. Add structured data (schema.org)

LocalBusiness schema in your site's <head>. FAQ schema on your FAQ page. Article schema on blog posts. Tells Google exactly what each page is. Validate with Google's free Rich Results test.

Off-site: ongoing, 1 hour per month

11. One local Houston backlink per quarter

Houston Chamber of Commerce member directory. Houston Business Journal mentions. Sponsor a small charity event with a website link. Guest post on a Houston industry blog. Backlinks from real Houston-area sites are worth 10× any generic directory link.

12. Reply to every Google review within 24 hours

Google reads the replies and uses them as ranking signals. Bonus: include the city or neighborhood in your reply ("Glad we got it sorted — Sugar Land's been busy this season, appreciate the call"). For the bad ones, see handling a 1-star Houston review without making it worse.

Monitoring: 15 minutes per week

13. Check Google Search Console weekly

Free. Tells you exactly which queries are surfacing your site, where you rank, and which pages have indexing problems. Fix any "crawled — not indexed" errors as they appear.

14. Track 3 metrics every Monday in a spreadsheet

That's the entire local SEO operation for most Houston SMBs.

If your agency is charging you $1,500/month and not doing all 14 of these, you're paying for theater. Cancel, pocket the money, run the checklist.

When you actually need an agency

Three scenarios where the retainer math works:

  1. You compete in a high-cost category (legal, finance, dentistry) where ranking 1 is worth $50k+/month and the work goes beyond the checklist into technical SEO, link building, and competitor analysis.
  2. Your time costs more than $200/hour and you genuinely can't run the checklist yourself.
  3. You've done the checklist for 6+ months and need expert help on a specific advanced lever (E-E-A-T, schema migrations, JavaScript SEO).

For 90% of Houston SMBs at $250k-$3M revenue, the checklist above produces 90% of the SEO benefit. The remaining 10% costs $1,500/month. Your call. If you've decided to fire, here's the clean 30-day exit process.

What to do this week

  1. Print the 14 items above.
  2. Mark the ones you've already done (most owners are at 4-6).
  3. Do the next 3 unchecked items this Saturday.
  4. Repeat the next 3 the following weekend.
  5. Track the 3 Monday metrics from week 1 onward.

Most Houston SMBs go from "invisible on Google" to "top-3 local pack in their category" in 90 days running this checklist. Without paying an agency a dime.

Frequently asked questions

Can a Houston SMB owner actually do local SEO without an agency?

Yes. 90% of Houston SMBs at $250k-$3M revenue can run the entire 14-item local SEO checklist themselves in a Saturday or two. The work is mostly one-time: Google Business Profile, reviews, NAP consistency, speed, on-page basics, structured data, and weekly monitoring. No retainer required.

What's the single highest-leverage local SEO move?

Claim and fully fill out your Google Business Profile. Free. 45 minutes. Categories, hours, 15+ photos, 700-character description, pre-seeded Q&A. Without this, nothing else matters.

How many Google reviews do I need to rank in the Houston local pack?

Local-pack rankings jump meaningfully at 25 reviews and again at 50. Ask every existing customer this month using a personal text. Don't buy reviews. Don't ask employees. Real customer reviews compound.

What does NAP consistency mean for Houston local SEO?

Name, Address, Phone — listed identically across Bing Places, Apple Maps, Yelp, BBB, Houston Chamber, Facebook Business Page, LinkedIn Company Page, Foursquare. Character-for-character match with your Google Business Profile.

Should I create one page per service-plus-city combination?

Yes. "HVAC Repair Sugar Land" deserves its own page if you serve Sugar Land. Same for Katy, The Woodlands, Pearland, Cypress. 5-10 city/service pages = 5-10× the surface area for ranking on the queries that actually convert.

When does paying an SEO agency actually make sense?

Three scenarios: (1) high-cost categories like legal, finance, or dentistry where ranking 1 is worth $50k+/month; (2) your time costs more than $200/hour; (3) you've run the checklist for 6+ months and need expert help on an advanced lever. Otherwise, cancel the retainer.

How long until the checklist moves rankings?

Most Houston SMBs go from invisible to top-3 local pack in 90 days. Google Business Profile changes show up within 7-14 days. Review count and content compound over 60-90 days.
